If you’re leading a PMO right now, you’ve probably been asked nonstop, “What’s our AI strategy?” Executives are excited. Vendors are knocking. LinkedIn is overflowing with bold claims. Everyone seems to think that slapping Copilot or ChatGPT on top of your PMO will instantly unlock untapped efficiency, generate perfect reports, and write your status updates for you.
Let’s get real: we are not there yet.
That doesn’t mean AI has no value. It means PMO leaders need to take a deep breath and approach AI like they would any other major change—with structure, strategy, and common sense. In this blog, I’ll show you how to cut through the hype, ask the right questions, and start building AI into your PMO as a proper service offering—not as a shiny side project.
The Pressure Is Real—But Don’t Panic
Across industries, I hear the same thing: PMO leaders are under pressure to ‘do something’ with AI. Executives are excited, the budget’s available, and you’re expected to be innovative. The result is that people jump in headfirst and roll out Copilot, Gemini and ChatGPT—with no clear goal and no clear path forward.
That’s risky because while the tech is exciting, it’s not plug-and-play. You don’t get results from turning AI on. You get results by turning it into something that fits within the structure of your PMO.
That’s why I recommend treating AI as a service offering—just like governance, reporting, or methodology. It deserves a thoughtful implementation, backed by clear expectations, change management, and the right supporting processes.
Ask the Right Questions Before You Dive In
Rolling out AI in a PMO means being real with yourself—and your team—about what problems you want to solve, and whether your foundation is ready.
Here are 10 questions I ask any PMO team that’s looking to launch AI:
What business problem are we trying to solve?
Do we have clean, centralized, accessible data?
Is our data properly classified and secure (HIPAA, financials, etc.)?
Are our current tools AI-ready?
Do we have staff with the skills to configure and govern these tools?
Have we chosen the right use cases to start with?
What’s our process for validating AI output (to prevent hallucinations)?
How do we handle risk and compliance?
Do we have a plan to train and support users?
How will we measure ROI?
If you’re not confident in your answers, you’re not ready to flip the switch. But that’s OK—because now you’ve got a roadmap.
Clean Data and Clear Goals Come First
One of the biggest misconceptions I see is that AI will clean up your messy data or ‘fill in the blanks’ for inconsistent reporting. It won’t. In fact, it will make those problems worse.
If your risk logs are outdated, your project schedules are high-level guesses, or your dashboards rely on manually refreshed Excel files—you’re not ready for AI. You need to fix your foundations first.
This is the time to get your house in order:
Standardize how data is captured and stored.
Revisit your SharePoint lists, your project schedules, your tools.
Clarify who owns the data and how often it’s updated.
Get real about security—especially if you’re thinking about public LLMs.
What it Means to Make AI a True PMO Service Offering
Treating AI as a service offering means embedding it into your PMO just like you would with a new methodology or reporting process. That means:
Pilot it with intention and do not just turn it on for everyone.
Assign ownership and accountability.
Train your team with real-world use cases.
Build in “pause points” to verify AI-generated outputs.
Measure adoption and iterate over time.
You wouldn’t roll out a new governance process without a plan. AI deserves the same discipline.
Final Thoughts: Start Smart, Not Fast
AI will change how PMOs operate—no question. But the path forward demands focus, not speed. It’s about moving smart. Don’t get swept up in the hype. Don’t presume every tool is ready, or worth the price tag. Most importantly, don’t lose sight of your core job, which is to help your organization deliver value, predictably and efficiently.
Treat AI like a real capability. Plan for it. Structure it. Build it like you’d build anything else in your PMO—with care, clarity, and a whole lot of common sense. You’ve got this!
